Advisory
Over two decades, I have seen many colorful roadmaps and ambitious teams — from startup to corporate contexts — clash with the reality of complexity.
As companies integrate human and machine intelligence into a complex operational ecology, they risk basing their strategic bets on mental maps that are too rigid, inaccurate, or volatile — often leaving unaddressed second-order consequences: the hidden costs of bottlenecks, excess complexity, sunk-cost fallacy, as well as tradeoffs around human agency and organizational coherence.
In a landscape evolving faster than governance frameworks or regulation can keep up, leaders accountable for AI transformation need a cognitive map that is both highly predictive and highly adaptive at once: It must scale with complexity, remain legible, and clarify the constraints required for the organization to align — and continue to realign — coherently around its core purpose.
My advisory work aims to enable leaders and teams to discover stable patterns in the complex, dynamic ecosystems they navigate. Together, we develop approaches that survive contact with engineering, governance, and real-world constraints.
Most engagements begin with a Cognitive Mapping Session.
Cognitive Mapping Session
A Cognitive Mapping Session is a focused 90-minute working conversation designed to bring clarity to complex strategic questions around AI adoption, organizational transformation, or systemic bottlenecks.
Rather than offering quick answers, we work together to map the forces shaping your situation: the actors involved, the tensions between them, and the feedback loops that may either stabilize or destabilize your system over time.
Clients typically use these sessions to:
- surface structural bottlenecks in teams or governance,
- combine human and AI capabilities coherently,
- predict shifts in agency, accountability, and auditability,
- identify vital constraints to govern ecosystem dynamics,
- examine systemic risks before scaling new technology,
- align leadership perspectives on complex initiatives.
The goal is a clear, actionable map of key system dynamics and their evolving patterns — guiding smarter operating models and more assured strategic decisions.
To maintain the quality of the work, I limit my practice to two sessions per day, ensuring every client receives my full cognitive attention.
Session Structure
Each session is structured but adaptive. Depending on your situation, we typically move through several phases:
Signal identification Clarifying the central question and separating raw signals from assumptions.
System mapping Identifying the actors, incentives, dependencies, and feedback loops shaping the landscape.
Structural insight Surfacing hidden constraints, bottlenecks, and leverage points.
Action framing Translating the map into concrete options for strategic or organizational action.
Many clients find that even a single mapping session significantly sharpens their understanding of the problem space.
Background
My advisory work draws on nearly two decades across AI research, enterprise-scale technology programs, and product leadership.
I have worked in environments ranging from early-stage startups to large enterprises with complex governance and long delivery horizons.

Preparation
To make the most of our time together, you will be asked to provide a short snapshot of your situation when booking.
I review these details personally before our session so that we can bypass the basics and move directly to the heart of the challenge.
You will be asked to briefly describe:
- the outcome that would make the session successful for you
- the key people, components, or variables involved
- the central point of confusion or tension you are facing
- any links or background material that may help provide context
- any intuitions about the dynamics at play, even if unvalidated or hard to articulate
This preparation ensures that we spend our time working on the most meaningful aspects of the problem together.

The fee includes preparation time and written post-session synthesis.
Pricing reflects the depth of analysis and the limited number of sessions I conduct each week.
Bespoke Advisory Engagements
Some situations require deeper collaboration beyond a single mapping session.
In these cases I occasionally enter time-bounded advisory engagements with leadership teams or organizations navigating particularly complex transitions.
These engagements are tailored to the specific context and may include:
- leadership strategy workshops
- organizational mapping exercises
- governance and decision-structure design
- recurring advisory conversations during transformation efforts
While my advisory work may occasionally include referencing relevant types of partners or services, I do not act as a broker or provide vendor guarantees. My focus is on structural insight and clarity.
If you believe your situation may benefit from an extended collaboration, feel free to to contact me directly.
Book a Session
Strategic uncertainty comes in different forms: You may have a clear question but no reliable way to answer it. The situation may be too tangled to even formulate the right question. You may sense the answer intuitively but struggle to articulate it. Or your team may hold sharply divergent viewpoints.
In all these cases, the first step is to make the underlying cognitive landscape visible — and map it rigorously.
A natural starting point is a 90-minute Cognitive Mapping Session: a structured working conversation with an independent systems perspective.
Bookings are subject to a simple cancellation policy and standard invoicing terms. You can review the full details on my Advisory Terms page.
Feel free to leave a message if you would like to explore the engagement options first.
